How an offset smoker actually works

An offset smoker is the classic barbecue rig: a big horizontal barrel (the cook chamber) with a smaller firebox bolted to one end, lower than the barrel, and a chimney (stack) at the far end. Its whole job is to keep the fire and the food in separate rooms — the meat cooks in gentle, smoky, indirect heat instead of straight over the flames.

Heat and smoke follow a simple path. Fresh air is pulled in through the firebox intake, feeds the fire, and the hot air and smoke rise and travel the length of the cook chamber, wash over the meat, and leave through the stack. Because the firebox sits lower and to the side, nothing sits directly over flame — that’s what makes low-and-slow possible.

Temperature control: the intake is your throttle

Fire needs three things — fuel, heat and oxygen. On an offset, you control the fire with oxygen, and you meter oxygen with the intake damper on the firebox. Open it up and the fire breathes, burns hotter and the pit climbs. Close it down and the fire calms and the pit settles. That single vent is how you dial in 225–275°F and hold it.

Golden rule: control the temperature with the intake damper, and leave the exhaust stack wide open. The stack’s job is to pull air through the pit. Choke it down and you trap stale smoke and starve the fire — the fast track to bitter, sooty “dirty” barbecue.

Small moves win. A damper nudge takes several minutes to show up on the thermometer because the steel and the meat have thermal inertia — they change temperature slowly. Make a small adjustment, then wait and watch before touching it again. Chasing the needle with big swings is how people spend all day fighting their pit.

Thin blue smoke vs. white smoke

Not all smoke is good smoke. A clean, hot fire with plenty of air gives off “thin blue smoke” — you can almost see through it, and it lays down that sweet, savoury flavour everyone’s chasing. A smothered fire that’s short on air smoulders and belches thick white or grey smoke loaded with soot and creosote, which makes food taste harsh, bitter and ashy.

Watch the stack in the simulator: when your airflow is healthy the smoke thins out and turns wispy; choke the intake or the exhaust and it billows white. That’s the single most useful thing your eyes can tell you on a real cook.

Fuel & fire management

A good fire is a small, hot fire kept fed — not a giant one you strangle for air. Most offset cooks start a bed of lit charcoal and then add seasoned wood splits (oak, hickory, fruit woods) one or two at a time. Each split should catch and burn clean before you add the next. Piling on cold wood drops the fire’s temperature and smothers it into white smoke.

In the simulator, adding fuel gives the fire something to burn; airflow decides how fast it burns and how hot it runs. Run out of fuel and the pit slowly dies back toward ambient — just like real life, where fire management is the cook.

The stall — and wrapping

Put a big cut like brisket or pork shoulder on and its internal temperature will climb steadily… until it doesn’t. Somewhere around 150–170°F it stops — sometimes for hours. This is the stall, and it’s not your pit failing. As the meat heats, moisture evaporates off its surface and cools it almost as fast as the fire warms it, like sweat cooling your skin. It’s evaporative cooling, and it’s completely normal.

You have two choices: ride it out for a better bark, or wrap the meat in foil or butcher paper (the “Texas crutch”) to stop the evaporation and power through. Try the Wrap brisket button once you hit the stall and watch the internal temperature start climbing again.

Target temperatures & doneness

Most low-and-slow barbecue runs the pit at 225–275°F. The meat is done by its own internal temperature and feel, not the clock:

In this simulator the brisket is ready to pull at 203°F. Hold a steady pit, keep the smoke clean, be patient through the stall, and you’ll get there.

Try this run: Light the fire → set the intake around 35–45% → leave the exhaust at 100% → bump time to 60× and hold the pit near 250°F. When the meat stalls around 160°F, hit Wrap and ride it to 203°F.
